Strategic Sales Carve-Out at FÖRCH: Successful Transition With SAP S/4HANA
With a forward-looking carve-out, FÖRCH Germany successfully completed an organizational and technical transformation – without interrupting day-to-day operations.
Since April 2025, FÖRCH Germany has been operating as an independent organization with 32 SAP EWM-managed warehouses and has been reporting financially under a separate company code retroactively as of January 2025.
The realignment required, among other things:
- Implementation of intercompany processing
- Stock conversion to new plants without physical inventory movement
- Migration of all relevant data
The objective was to integrate the new processes seamlessly into daily operations while maintaining access to the central warehouse to continue leveraging existing synergies. The complex system landscape, including an offline-capable sales app, posed additional challenges.
Key success factors included early involvement of all stakeholders, targeted change management, and an automated testing process – ensuring a transition that was seamless for customers.
Iterative Approach With Strategic Vision
A preliminary project assessed implementation options for carving out the sales unit with its own company code.
This was followed by a comprehensive realization phase aimed at creating a rollout template for additional country organizations within the central FÖRCH S/4HANA system.
Two-Phase Implementation With Clear Planning
The introduction of an additional company code was executed in two stages: organizationally in January 2025 and externally visible as of May 2025 – including banking and tax-related configurations. Precise system separation and tight coordination by a dedicated cutover manager ensured a smooth transition.
Technical Excellence and Change Management Expertise
XEPTUM contributed extensive carve-out experience – particularly in areas such as master data migration, intercompany process logic, and internal pricing. One of the standout technical achievements was the inventory-preserving transfer of 32 SAP EWM warehouses into new plants – without any physical movement of goods.
